Two to six weeks out, phone in hand, three comparison pages open. Each says the same thing — solo, eSIM; group, pocket WiFi — and each puts the group number somewhere different. The number moves with what the page sells, and none of them shows you that.

This page runs it in another order. What you already have, before either product gets a name. Which branches your phone closes. The flip as your own arithmetic on labeled example rates, not a borrowed number. Then the two switches and the fallback, so the choice works when you land. On the day this was checked, no page read asked that first question, and none answered “nothing.”

Buy once — or nothing — and stop reading.

The answer, in the order the conditions decide it

1. What you already have. If your plan includes Japan data, or you will pay your carrier’s day pass, a short trip or a one-phone party may need nothing bought at all. The check is your own plan page.

2. Your phone. Locked: the eSIM branch is closed — router or day pass. Unlocked and eSIM-capable: eSIM is open. An iPhone 14 or later purchased in the United States has no SIM tray — eSIM or router only, no counter SIM anywhere.

3. Your group. Stays together: eSIM price × phones against router price × days. On this page’s example rates the flip lands between three and four phones for a week; on yours, wherever your rates put it. Splits up during the day: one connection per person, whatever the sum says.

Where eSIM loses: a locked phone; a device with no eSIM, such as a child’s tablet; a party that stays together past the flip. Where the router loses: a party that separates; a box to collect, charge, carry and hand back; and at one phone it never wins on the sum.

The rest of the page is those three conditions, then what to do.

First: what you already have

Before another comparison page, open your carrier’s Japan page: Verizon’s TravelPass countries, AT&T’s Day Pass destinations, and T-Mobile’s Japan page, which lists what each plan includes.

Verizon. Unlimited Ultimate “includes international data, talk and text.” On Unlimited Plus and Welcome, TravelPass is “automatically added” and billed on the days you use it: $12 per line per day in Japan, 5 GB at high speed then 3G speeds, a 24-hour session from first use on that line — as of 2026-09-07 (operator page).

AT&T. International Day Pass covers Japan at $12 a day, $6 for each additional line on the same account the same day, never more than 10 daily fees per line per bill period, with high-speed data on your domestic plan. AT&T’s top plan includes a monthly international data allowance in over 210 destinations — as of 2026-09-07 (operator page).

T-Mobile. Some US carrier plans include reduced-speed international data at no extra charge; T-Mobile’s Japan page, above, says what yours includes.

Any other carrier. The same check, on that carrier’s own page — the terms above are Verizon’s and AT&T’s, nobody else’s.

On those figures, one line for a week at $12 a day is $84. Against the example eSIM rate in the group section, the pass loses over a week per line and wins only for a single day — or at $0 on a plan that already includes Japan.

Also already yours, maybe: a phone that tethers (below) and a party that stays together (the group section).

JBJ'S TAKE

Included? That phone buys nothing.

A plan that covers Japan beats anything you'd buy to replace it. Free is a price. Slow after a threshold is a footnote. Slow from the first byte is the one case JbJ would buy around.

Day passes are different. One phone, a day or two? Skip it. A week? Now the pass is the most expensive thing on this page, per line. You're buying. The next two sections say which.

Second: what your phone will and won’t take

The lock. Settings > General > About. Apple’s wording: “If ‘No SIM restrictions’ appears next to Carrier Lock, your iPhone is unlocked.” Anything else, ask your carrier — “Only your carrier can unlock your iPhone,” and Apple says that can take a few days, so check now. Locked means the eSIM branch is closed: the router serves any phone, the day pass serves your home line.

eSIM support. iPhone XS, XS Max, XR or later, per Apple. Any other phone: confirm with its maker first.

eSIM-only. iPhone 14 and later purchased in the United States have no SIM tray; the iPhone 17 generation is eSIM-only when purchased in the United States, Canada, Mexico, Japan and the other countries on Apple’s list. For those phones the SIM counter or vending machine at Narita or Haneda is not an option — which is why this page does not compare a physical SIM: its largest audience cannot use one. For a phone with a tray, the counter appears below as a fallback only.

A device that is not a phone — a child’s tablet — connects through the router. The same phone makes one more decision before you land: Suica or PASMO, on the phone or in your hand.

Third: your group — and the arithmetic every page ran for you

Every verdict you have read came out of four inputs the page fixed without telling you — phones, days, the eSIM price it assumed, the router price it assumed — plus one assumption about your party. A cheap eSIM plugged in gives a high group number; an expensive one, a low one. On the day this was checked, one publisher printed two different numbers on two of its own pages, and the pages that agree are mostly quoting one vendor. It is arithmetic, and you can run it.

Four inputs, and the condition that overrides them

The inputs are yours: phones, days, the eSIM price in front of you, the router price in front of you. The condition: does the party split up during the day.

The condition overrides the sum in both directions. A party that separates needs a connection per person, however cheap the router — whoever holds the box is the only one online. A party that never separates can share one router, however cheap the eSIM. Intend to separate from your companions at any point? Settled, before any price.

Run it: one week, on example rates

Example rates for the arithmetic, chosen 2026-09-07 as round illustrations, not quotes: eSIM $15 per phone for a 7-day plan; pocket WiFi $8 per day. Yours will differ; put yours in.

One week, party together:

  • Router: $8 × 7 = $56, for the whole party
  • eSIM, one phone: $15
  • eSIM, two phones: $30
  • eSIM, three phones: $45
  • eSIM, four phones: $60

On these rates the router is cheaper from four phones. Now change only the eSIM rate: at $20 the flip is at three phones; at $30, at two. Every group number you have read is the eSIM price that page assumed, nothing else.

For your own party:

  1. The eSIM price you would actually pay × phones.
  2. The router price you would actually pay × days.
  3. The split-up condition decides before the sum does.

Same method as the rail-pass page uses to price the pass in ten minutes: your inputs, dated rates, your sum.

One eSIM shared by hotspot: the allowance is the limit

One eSIM can be shared by hotspot, and how much it shares is set per vendor and per plan — on “unlimited” plans, commonly a separate, smaller allowance than the headline data. Holafly’s Japan eSIM, for one, lets you “share 1 GB of data per day” (Holafly’s own product page, 2026-09-07), so a second phone on that plan gets a one-gigabyte day whatever the headline says. The number that decides sharing is the hotspot allowance, on the vendor’s own page. And sharing ends the moment the party separates.

Not sure if you'll split up? Then you will.

The price a page plugged in, you can swap for your own. The thing a page assumed about your party, you can't — it doesn't know you. That's the input JbJ won't let you borrow.

So when you don't know? Split. Guess "together" wrong and someone is standing in Shibuya with no map. Guess "split" wrong and the sum above tells you what it cost. Dollars.

So it works when you land

Three short steps.

Before you buy: the activation policy

Check the product’s own activation policy before you pay — Airalo labels it “Activation Policy”, before checkout. In Airalo’s terms the validity period starts either when the eSIM first connects to a supported network or when you install it, and which applies is set per plan. So install before you fly only if your plan’s clock starts at connection; on a plan that starts at installation, installing at home starts the trip.

Japan Wireless also sets a deadline, not the clock: activation within 30 days of the purchase date (its own FAQ, 2026-09-07).

On landing: two switches, one per line

Apple’s definition: Data Roaming “permits internet access over a cellular data network if you’re in a region not covered by your carrier’s network.” On a phone with two lines, Apple’s step: Settings > Cellular, tap the number you want to modify, then Cellular Data Options, then Data Roaming — once per line.

Home line: OFF, unless you intend to use your carrier’s own pass. A Verizon or AT&T day is billed the first time that line uses data. This is the switch that costs money.

Travel line: exactly as that vendor’s own instructions say. Which way a Japan travel eSIM needs it is per product, not per class; the vendor’s page is the instruction.

If nothing connects

Four moves, in this order.

  1. The travel line’s switch. Re-check it first, set the way the vendor said.
  2. The fallback already in your pocket. Home line, Data Roaming ON. A day-pass session starts — $12 for that line’s day on Verizon or AT&T, as of 2026-09-07 (operator page) — and you are online. From there, reach the vendor if you still want the eSIM.
  3. For a phone with a SIM tray. SIM vending machines run 24/7 in all three Narita terminals, staffed counters roughly 07:00–21:00; at Haneda, staffed counters in the Terminal 3 and Terminal 2 international arrival lobbies from early morning to 23:00 (operator pages, 2026-09-07). Not for an iPhone 14 or later purchased in the United States.
  4. Free Wi-Fi, as a stopgap. SoftBank’s FREE Wi-Fi PASSPORT is free for tourists visiting Japan, two weeks renewable (SoftBank, as of August 2026). Convenience-store Wi-Fi is largely gone; the konbini guide has what stopped being true.

Travel line still dead in arrivals? Home line, Data Roaming on, eat one day at your carrier's rate. Yes — the roaming this page just priced out of your week. Wrong as a plan. Right as a parachute.

Don't hunt for a counter first, and don't spend the hall in a chat window. Get online, then fix the eSIM from a phone that works. One day. Then off again.
